1. Who writes the roadmap — and are they on the team that builds it?

Genuinely strong at framing the problem and carrying a board. The authors typically hand over at build.

You supply the architecture; they supply the hands. Scales fast, and scales whatever you specified.
Deep on their platform, and the architect is usually on the build. The roadmap stops at the platform edge.
The consultant who scopes it is on the team that ships it. Ask for the allocation as a contractual schedule.
2. Can they build the data foundation, or do they specify it and leave?

Specify. “We work with best-of-breed implementation partners” means the hardest risk transfers to you.

Build — to your design. If the estate was never modelled properly, that surfaces in quarter three.
Build, within one platform. Multi-platform estates and legacy cores are outside the scope.

A design you trust and a shortage of hands. Buy capacity.
A single-platform problem with a clear edge. Buy depth.
A programme where the thinking and the shipping cannot be separated, in an environment where a wrong number is a regulatory event.

When the constraint is the data estate, not the strategy.

When you need someone to tell you the design is wrong.
When the estate spans four platforms and a mainframe.
We are not the low-cost option, and we will say so on the first call. If the work is a well-specified build with hands as the only gap, a staff-augmentation firm will do it for less, and we will tell you that.
